Quality Assurance in Contact Centers: Moving Beyond Checklist Scoring
Every contact center has a QA form. Most QA forms are 20-point checklists that measure whether the agent said the right words in the right order. They generate a score. They rarely change behavior. The form is the problem.
What Traditional QA Gets Wrong
- Measures compliance, not outcome: Said the greeting = passed, even if the customer left frustrated.
- Punitive framing: Scores are used to discipline, so agents hide and game.
- Too few samples: Two calls per agent per month is statistically meaningless.

What Modern QA Looks Like
Outcome-first evaluation
Start with: was the customer's issue resolved? Were they satisfied? Everything else is secondary. A technically perfect call that fails the customer is a failed call.
Continuous sampling with AI
AI can flag calls that need human review based on signals: sentiment shift, repeated escalations, unusually long pauses, or specific keywords. QA analysts focus their time on the calls that matter.
Coaching over scoring
The output of QA is not a number — it is a coaching conversation. Every review should produce one thing the agent can do differently tomorrow, and one thing they did well.
Speed matters more than completeness
Review calls within 48 hours, not weeks. Feedback is far more effective when the interaction is still fresh.
Self-evaluation
Agents who review their own calls — with AI transcription and sentiment markers — improve faster than agents coached by someone else. Give them the tools and space.
Metrics That Matter for QA
- Correlation between QA score and CSAT: If a 5-star QA call still gets a 2-star survey, your QA form is measuring the wrong thing.
- Coaching completion: Did every QA review lead to a development conversation?
- Behavior change rate: Did the specific improvement happen in the next 10 calls?
- Agent self-review rate: Are agents engaging with their own performance data?

The best QA programs I have seen treat quality like a fitness tracker, not a report card. The goal is continuous improvement, not a score to defend. Agents volunteer for review when they trust the process. That trust is earned, not demanded.
